bricked two megas using motor shield - advice please!

could advice please before damage more!
i think i've bricked 2 mega 2560's. well, first 1 seems totally bricked (red led comes on , stays on when powered usb, nothing when powered dc, , never gets recognised on serial port), , second doesn't come on @ when powered dc works ok usb power. testing multimeter shows voltage regulator on both damaged.
i don't know caused first 1 know did second...
i'm using arduino motor shield (https://store.arduino.cc/arduino-motor-shield-rev3).
it working ok, 1 of 2 things happened - either 1) load heavy motor, or 2) shaft slipping in coupler. either way, testing it, smell burning unplugged.
the motor 12v, 65pm, worm gear reduction motor.
when realised red light issue, read on , used multimeter measure voltage on regulator , found outputting 2v or less 12v input. 5v output pin outputting 2.xv.
then went test regulator on mega 2560 have check how should work, , perfect (12.xv in, bit less out) , accidentally connected pins , managed damage 1 (this 1 usb still works on though, it's damaged regulator - other 1 has more damage).
so - question (hope still reading!) - have caused on first 1 , how can prevent happening again? i'm 'ok' blowing 2 arduinos, i'm new them it's part of learning curve, *do* need learn rather keep repeating mistakes.
i had 1 motor attached terminals, , had 12v attached power terminals next power supply using dc barrel soldered on 2 wires. polarity correct.
the test code basic code setting direction, disengaging break, , starting motor spinning.
is there obvious have caused this?

one thing i've noticed tonight using mega still works via usb not via dc...
if plug arduino in usb without 12v power motor shield (i'm using 12v motors), shield comes on , lights correctly. if add power motor shield, motor spins.
but if have 12v going shield first, , plug usb in mega, doesn't turn on.
is normal, or because or damage i've done regulator?
could have caused in first place? there i'm not aware of power usage?
